According to Gartner, marketing technology utilization is 49% and declining. That means the average marketing team is using less than half of what it pays for, and the trend is going in the wrong direction. At the same time, SaaS tools are being released at a pace that no one's learning curve can keep up with, AI is reshuffling every workflow that was just starting to feel settled, and the expectation from leadership is that all of this gets operationalized immediately, at no additional cost to productivity. We broke down what is actually happening -- and why it is not primarily a technology problem -- on a recent episode of MarTech Minute.

Stack Entropy Is the Diagnosis

There is a name for what most marketing tech stacks look like right now. It's called stack entropy -- the state in which a company's collection of tools has grown so wide and overlapping that nothing has real order anymore. The stack is not organized around a coherent strategy. It is organized around a series of decisions made at different times, by different people, for different reasons, with varying degrees of follow-through.

The patterns that produce stack entropy are consistent and recognizable. Leadership changes, and the incoming leader brings tools from their previous company, because that is what they know and trust. A new product gets added because it does something interesting that the existing stack technically already does, just less conveniently. A vendor's sales pitch is compelling, and the price point seems manageable, so a trial turns into a subscription that nobody formally decided to keep. The result is overlapping functionality across multiple tools, nobody who fully understands all of them, and a team that uses each one at a fraction of its actual capability.

The Forrester data point that landed hardest in our conversation: teams running five or fewer core tools report 23% higher marketing-attributed pipeline per headcount than teams running ten or more. More tools do not mean more capability. It means more surface area for confusion, more training debt, and more cognitive overhead spent navigating systems rather than doing the actual work.

The Real Problem Is Adoption, Not Selection

When we go into a tech stack audit, the technology is rarely the issue. The issue is that the team was either not properly trained on it, not given time to learn it, or given permission to use a tool at the surface level with no resources to go deeper. There is a version of every marketing platform where you can log in, complete a basic task, and technically say you used it today. And there is a version where you have actually understood what the system can automate, what it can tell you, and how it connects to everything else in the stack. Most teams are living in the first version.

This happens for a straightforward reason: implementation takes longer than deployment. A company can buy a new tool and have it live in the stack in a week. Getting the team to the point where they are using it fluently enough to realize the capability it was purchased for can take months -- and during those months, the demand on the team does not decrease. Results are still expected on the same timeline. So people reach what might be called minimum viable competence -- enough to get through the day's tasks -- and stop there, because stopping there is the rational response to being stretched too thin to do more.

The tension this creates is symmetrical and uncomfortable. Leadership is frustrated because the team appears to be underperforming, given the tools they have been provided. The team is frustrated because they lack the time or support to close the gap between what the tools can do and what they currently know how to do. Neither frustration is wrong. Both describe the same problem from different perspectives.

The All-in-One vs. Best-in-Class Question Has No Clean Answer

One of the underlying dynamics driving stack bloat is the ongoing race among major platforms to become everything. CRMs are adding CMS functionality. Marketing platforms are adding sales tools. Analytics platforms are adding content management. The pitch is always integration -- everything talks to everything, one subscription, one dashboard. The reality is that a platform built to do one thing well almost always becomes mediocre at everything else it tries to absorb.

The alternative -- going best-in-class for every function -- creates the opposite problem. The tools are individually excellent and collectively a management nightmare: more contracts, more logins, more integration work, more training required across more systems, and more points of failure when something breaks or changes.

What tends to work in practice is a middle path. Find one platform that handles the most interconnected functions well -- the CRM talking to email, email talking to contact segmentation, segmentation feeding reporting -- because those are the workflows that break down most painfully when they live in separate systems. Then be selective and intentional about what gets added beyond that core. The question to ask before any new tool enters the stack is not "can it do something useful?" Almost anything can do something useful. The question is, "Does what it does justify the training, integration, and ongoing management cost of adding it?" Most tools fail that test when it is applied honestly.

The Marketer's Impossible Job Description

There is an underappreciated dimension to the readiness gap: it is less about tools and more about what we now expect individual marketers to know. A marketing resume from ten years ago listed a handful of software names. Adobe suite. Microsoft Office. Maybe a CRM. Today, a competitive marketing candidate is expected to demonstrate fluency across a platform list that could easily run to thirty items -- analytics tools, CMS platforms, CRM systems, social scheduling tools, design software, video editing tools, email marketing platforms, paid media interfaces, AI assistants, and whatever else the specific role happens to require.

That expectation is unrealistic and is producing a counterproductive hiring bias. There is an assumption -- particularly about younger candidates -- that being of a certain generation means being technology-fluent. It does not. Comfort with a phone and comfort with enterprise marketing software are entirely different. In practice, that assumption leads companies to hire based on assumed competence, skip training, and then wonder why adoption numbers look the way they do.

There is also a generational pattern worth noting in the other direction. Many mid-career marketers who might be overlooked for being older than the assumed tech-native demographic actually have stronger foundational technology instincts than they are given credit for -- because they learned systems deliberately rather than by osmosis, and that deliberate learning transfers more reliably when systems change.

Concepts Over Credentials

The more durable framing for both hiring and professional development is to prioritize conceptual understanding over platform fluency. The underlying concepts behind any marketing technology stack are not that many: information design, content management, contact record management, workflow logic, data reporting, and audience segmentation. These concepts are what any platform is implementing. A marketer who understands them at a structural level can learn a new UI in a matter of weeks. A marketer who only knows a specific platform's UI is starting from scratch every time something changes -- and in this environment, something is always changing.

This also reframes what continuous learning actually needs to look like. It is not platform certification for its own sake. It is understanding what a system is doing and why, well enough to evaluate a new tool intelligently, build a strategy around it, and adapt when the tool gets replaced. That kind of understanding does not come from a one-time onboarding. It comes from ongoing, structured experimentation -- and thirty focused minutes a day compound into real competence over time, if those thirty minutes are directed rather than open-ended.

Whose Responsibility Is the Readiness Gap?

The honest answer is that it is shared, and the current default -- in which neither side fully takes responsibility -- produces the worst outcome for both. The worker who reaches a minimum viable level of competence and stops is not lazy. They are responding rationally to a set of incentives that punish the short-term cost of learning without reliably rewarding the long-term payoff. The leader who demands results on an unchanged timeline while adding new tools without training resources is not unreasonable. They are also responding rationally to pressure from above that does not account for implementation timelines.

What breaks the impasse is the one thing that is genuinely hard to argue against: the math behind a successful implementation. A difficult eight to twelve weeks of learning a system that then automates a recurring process -- saving five hours a week indefinitely -- is an extraordinary return on the investment. The problem is that "eight to twelve difficult weeks" is very visible, and "five hours a week indefinitely" is abstract until it is real. Getting teams and leaders to agree to make the short-term investment in service of the long-term payoff is not a technology problem. It is a culture and communication problem that requires the same kind of strategic alignment as any major organizational change.

One suggestion gaining traction in the research is the emergence of a role sometimes called a MarTech orchestrator -- part educator, part systems architect, focused on understanding how the stack fits together, training teams on the actual capability of each tool, and maintaining the coherence of the whole as tools get added, changed, or retired. It is a hard sell as a dedicated hire. As a framing for what someone in a senior marketing operations role should actually be doing, it is more compelling than it sounds.

Readiness Is a Moving Target

The gap between the tools marketing teams have and the capability they are actually extracting from them is not closing on its own. AI is accelerating the pace at which new tools arrive, which means the gap is more likely to widen than narrow without deliberate intervention. The organizations that close it are not the ones with the biggest tech budgets or the most sophisticated stacks. They are the ones who treat adoption as an ongoing investment rather than a one-time event, and who create the conditions -- time, support, structured learning, and psychological safety to admit gaps in knowledge -- that make genuine competency development possible.
